Situation
Migration had stalled. Baseline logic was disputed, the target data model was undefined, and multiple partners were delivering in parallel without a shared decision framework. Each steering meeting ended without a clear owner or next step.
My role
Independent governance lead. Brought in to define the decision cadence, validate assumptions before they were built on, and convert alignment conversations into an implementation-ready backlog — with quality gates so progress stayed trackable.
Outcome
Programme moved from debate to delivery within weeks. Measurement baseline validated, identity and consent implications resolved, and an executive-ready plan with clear ownership handed over. No dependency left behind.
