Governance-led migration to align stakeholders on measurement, data model and adoption — moving the programme from months of debate to a clear delivery path.

Situation

Migration had stalled. Baseline logic was disputed, the target data model was undefined, and multiple partners were delivering in parallel without a shared decision framework. Each steering meeting ended without a clear owner or next step.

My role

Independent governance lead. Brought in to define the decision cadence, validate assumptions before they were built on, and convert alignment conversations into an implementation-ready backlog — with quality gates so progress stayed trackable.

Outcome

Programme moved from debate to delivery within weeks. Measurement baseline validated, identity and consent implications resolved, and an executive-ready plan with clear ownership handed over. No dependency left behind.

Recovery Complex multi-vendor enterprise programme

Programme recovery & multi-vendor governance reset

Stabilised a high-risk AEP programme by restoring decision clarity and resetting governance. Delivery went from constant firefighting to progress people could plan on.

Situation

Ownership was unclear across multiple vendors. Architecture had drifted from the agreed design. Escalation paths didn't exist, and the team had shifted into permanent firefighting mode. Steering wanted options, not status updates.

My role

Recovery lead: rapid diagnosis across delivery setup, ownership gaps, and architecture risk. Installed practical governance — sign-offs, escalation paths, quality gates — and created playbooks so progress continued without dependency on my involvement.

Outcome

Decision velocity restored within two weeks. Clear escalation paths and quality gates in place. Programme transitioned from firefighting to predictable progress and continued independently after handover.

Destination SDK integration for compliant activation & suppression

Built a custom Destination SDK connector for auditable activation and suppression. Compliance risk came down without slowing delivery, and the governance checkpoints hold as campaigns and vendors change.

Situation

Compliance required reliable suppression of at-risk audiences, but key activation endpoints were not fully under client control. Existing workarounds created audit risk and fragile consent flows that broke with campaign changes.

My role

Designed and implemented a custom Destination SDK connector. Defined data contracts, built operational monitoring, and validated consent-aware behaviour end-to-end. Governance checkpoints embedded so activation stayed compliant as the programme evolved.

Outcome

Stable, auditable activation and suppression pipeline with clear ownership and reduced third-party dependency. Compliance risk eliminated at source. Governance checkpoints prevent drift as vendors and campaigns evolve.
